Lesson 8 3 Assignment Answers To The Analysis

Lesson #8, Assignment #1: Case Analysis Study the case, "Hammermill Paper Company" on pages 152-162 of the text Management Communication: Principles and Practice (3 rd Edition). Hammermill Paper Company concerns the introduction of formal planning procedures at a large, decentralized company. The case narrative, describing the company's recent history and organization structure, provides contextual information about the introduction of planning at Hammermill. Exhibits I-III provide more financial and organizational information about the company. Exhibit IV, "Excerpts from the Planning Procedures Manual," provides detailed information about the actual planning process instituted at Hammermill. This is a case in communication problem-solving; that is, you are to consider the implications of a management decision and provide appropriate communications to achieve the productive cooperation from those affected by the decision. Is there any benefit to the idea of keeping the managers at Hammermill Paper Company "in the dark" until the last possible moment? According to this point of view, the initial communication about planning would be extremely generalized, providing little or no specific information about the actual procedures. Such a communication is probably impractical for two reasons: First, as W. Craig McClelland reports, "You simply can’t generalize about the types of response to planning" among the managers. Thus, the sweepingly pessimistic assumption about the managers’ attitudes is as reductive as a blindly optimistic one. Secondly, a communication that keeps the managers "in the dark" is likely to intimate that a large change is taking place. It will raise questions about this change in company procedures, and yet not provide answers. For example, unspecified talk about "centralized decision-making" can suggest to the managers that their autonomy, at all levels of their operations, is at stake; but under the planning system, managers retain control over operating matters, including manufacturing, marketing, sales, personnel and pricing. Conversely, unspecified assurances to the managers that their autonomy is not at stake will carry little weight without some explanation. Either way, the "keep them in the dark" approach runs large risks of increasing suspicions about a new policy precisely because so little is specified. Remember the adage: "If you don’t tell people, then people will make it up." Whatever information is not provided will likely be replaced by rumors on the grapevine. In this case, it is imperative to concentrate on explaining the planning process positively, accurately, and at an appropriate level of detail and thus provide a basis for informed cooperation on the part of the managers.
